Plenty of roofs get replaced years before they need to be, usually because somebody knocked on the door with an urgent story. A roof that is twelve years old with no storm damage and no leaks generally does not need replacing, and we will say so.
The signals that genuinely matter are these. Granules collecting heavily in the gutters, which means the shingle surface is wearing through. Shingles that are curling or cupping at the edges. Bald spots where the mat shows. Any daylight visible through the deck from inside the attic. Repeated leaks in more than one location, which usually means the roof has stopped being repairable and started being a replacement.

Hail damages a shingle by fracturing the fiberglass mat under the granules. The bruise frequently does not leak right away, which is the trap. People assume they came through fine, the claim window closes, and two years later there is a stain on the ceiling with no coverage left to address it.
Warranties, and what they actually cover

There are two warranties on any roof and people routinely conflate them. The manufacturer warrants the material against defects. The roofer warrants the workmanship. Most leaks are workmanship, not defective shingles, so the second one is the one that matters most in practice.

Enhanced system warranties generally require that a certified contractor install a full system of that manufacturer’s components, not just their shingles with whatever underlayment was cheapest that week. If someone quotes you a fifty year warranty, ask what specifically triggers it and what voids it.

Ask any roofer to put the workmanship warranty in writing with a term on it, and then ask the question that actually matters, which is whether that company will still exist and answer the phone when you need it.
